Eight phases. Each one ends when something is signed.

Not when the calendar says so. A gate that has not closed is the cheapest problem you will ever have.

Enquiry and scoping

We establish what you are making, for whom, at what price, and by when. Half of these conversations end with us telling you the project does not need us yet, or does not need us at all. That is a useful outcome.

2–3 weeks

Positioning

The category is mapped, the position is fixed, and the price architecture is set. Everything after this is built to constraints agreed here, which is why we do not skip it even when a client arrives with designs already drawn.

GatePositioning signed off. It becomes the brief for every later decision.

2 weeks

Range architecture

How many styles, in what fabrics and weights, at what margin, delivered in what sequence. A line plan is a commercial document before it is a creative one.

GateLine plan approved. Option count frozen before specification starts.

2–3 weeks per capsule

Specification

Technical packages are built to a standard a factory can quote from without asking a follow-up question. Bill of materials, points of measure, graded size chart, construction, trims, labelling, care and content.

GateTech packs released only after a mutual NDA is in place.

2–4 weeks

Supplier matching and quotation

We shortlist manufacturers whose machinery, minimums, calendar and compliance standing fit the specification, run a structured RFQ so quotations compare line by line, and review each candidate's audit position before a sample is commissioned.

GateFactory selected and terms agreed before sampling is paid for.

4–8 weeks

Sampling

Proto, fit, salesman's sample, pre-production. Each round is a written comment sheet against the specification, not a conversation about impressions. The pre-production sample is approved before bulk fabric is cut.

30–90 days by market

Production

Purchase order issued, critical path held, long-lead components chased early. Inline inspection during the run and a final inspection at full carton availability, both to AQL sampling under ISO 2859-1.

GateShipment released against a passed final inspection.

Per Incoterm

Delivery and handover

Freight booked, documents issued, goods handed over at the agreed Incoterm. Then the supplier relationship is transferred to you, in full, with the vetting file and the correspondence. We are not a gatekeeper between a brand and its factory.

Where projects actually fail

Four failures, and where in the process we catch them.

None of these are unusual. All of them are cheaper to find in phase three than in phase six.

The target price was never achievable at that minimum
Caught at 04, when quotations come back and the costing is laid out line by line. If it was already obvious at 02, we say so at 02.
The fabric behaves differently in bulk than in the swatch
Caught at 05, in the pre-production sample, which is why nothing is cut before it is signed. Bulk fabric is inspected on arrival at the factory, not on despatch from the mill.
The factory quoted a calendar it cannot hold
Caught at 06 by a time-and-action calendar with weekly checkpoints, and by chasing long-lead trims before they are the reason the season is late.
The garment passes inspection and still fits badly
Caught at 05 by fit sessions against a graded size chart rather than a single base size, and by measuring the pre-production sample at every point of measure.
